What it is about

An escalation in series production rarely has just one cause and never just one level. A defect pattern at the customer, a running series, a delivery that has to be secured, and a decision that falls before all findings are in.

The Strategic Engineering Matrix brings structure to this situation. Several mechanisms are worked in parallel, findings are chosen by their discriminating power, and interventions are staged by the context. In the end there is a decision the team can justify to the customer and to management, even when not everything is known yet.

SEM complements 8D, Ishikawa and 5-Why. These methods stay in use; the matrix is added where several mechanisms act at the same time and time is short. In the 8D report to the customer it supplies the content for D4 to D6: the leading mechanism with the findings that carry it, the chosen intervention with its rationale, and its verification. The 8D format of your customer stays unchanged.

The courses

SEM Foundation

For the team involved in technical analyses.

You run the analysis loop from context and symptom through findings, workspace and hypothesis to intervention and verification, and you see how the context changes a decision while the physics stays the same.

Course days
1 course day plus a half-day final session
Self-study
8 to 12 hours
Prerequisite
None
Credential
SEM Foundation diploma

Inquire about this course: SEM Foundation

SEM Practitioner

For the employees who lead analyses.

You document a technical defect pattern completely and without interpretation, build a workspace with at least three independent mechanisms, classify interventions as interim, robustness, or optimal solution, and justify their order from the context.

Course days
2 course days plus a half-day final session
Self-study
15 to 25 hours
Prerequisite
SEM Foundation diploma
Credential
SEM Practitioner diploma

SEM Certified Escalation Engineer

For the employees who lead escalations toward the customer and management.

In an escalation you separate the technical core, project context, organizational dynamics and communication layer, consolidate the case into a Decision Pack, and present your recommendation to the board and defend it under questioning.

Course days
2 to 3 course days
Self-study
Project work 30 to 50 hours
Prerequisite
SEM Practitioner diploma and an anonymized industrial case of your own
Credential
SEM Certified Escalation Engineer diploma

The diploma requires a passed exam; on the final day every participant receives a Certificate of Attendance.

Sample question

One question from the practice round “The rear lamp”.

A rear lamp warps, and the production launch is five weeks away. The parts only come within tolerance if they cool in a fixture. In the meeting room, one explanation is stress from laser welding of the seam. The toolmaker says the parts already warp during demolding, and therefore before the welding process.

What does the toolmaker’s observation mean for this explanation?

Choose an answer.

  1. AIt confirms the explanation, because the fixture also helps with cooling in that case.
  2. BIt argues against it: what warps before the welding process cannot come from the welding.
  3. CIt does not matter as long as the parts come within tolerance in the fixture.

Show the solution

The correct answer is B: It argues against it: what warps before the welding process cannot come from the welding.

That the fixture helps fits every mechanism that is still acting in the part after demolding. The toolmaker’s observation does separate the explanations: warpage before the welding process needs a mechanism that acts before the welding. The team looks for such separating observations before the next trial. Otherwise, it changes three parameters at once and cannot tell which one worked.

This was a practice question from the SEM Academy. This is how participants keep learning in the app after the course day.

Who it is for

The SEM Academy trains teams from quality, development, manufacturing, project management, and leadership in development, launch, and series production, mainly in plastics processing and at suppliers to the automotive industry. Their problems have several layers: technology, schedule, organization, and customer. A defect pattern at the customer, a launch that tips, a delivery that must be secured, and a decision that falls before the findings are complete and has to be justified to the customer.

Building the three courses in your company

A method carries only when the team shares it. We recommend starting broad, then going deeper, and finally securing the leadership of escalations.

  1. SEM FoundationA common language. Foundation for the team from quality, development, production and project management. Whoever passes the exam can go straight into the Practitioner course. Afterward the team describes defect patterns in the same terms and runs the analysis on the SEM Whiteboard.
  2. SEM PractitionerLeading analyses. Practitioner for the employees who lead analyses. New employees go through Foundation; refresher seminars run remote. Afterward escalations run with a workspace, findings chosen by discriminating power, and staged interventions.
  3. SEM Certified Escalation EngineerRepresenting escalations. Certified Escalation Engineer for the employees who lead escalations toward the customer and management. They work on a case of their own from the company and finish with a Decision Pack and a board session. Afterward the method is in place at every level of the company, from the analysis at the machine to the decision in the board session.
  4. Own instructorsPassing it on within the company. Whoever holds the diploma of the next higher level can teach the courses in their own company: Foundation with the Practitioner diploma, Practitioner with the Certified Escalation Engineer diploma. This includes the instructor compendium, the cases with solutions and a teaching demonstration; IKAR Solutions OÜ gives the approval. Afterward the company trains new employees itself, with the same materials, the same app and the same Course Register.

We set the order, group size and rhythm with you. How you measure the effect: time to the leading mechanism, number of trials per escalation, recurring defect patterns, and scrap before and after the course.

Sequence

  1. PreparationBefore the first course day, participants read the prologue and the first two chapters of the book “SEM: Thinking Under Pressure”, about 30 to 40 minutes.
  2. Course daysThe instructor works with the group on industrial cases and on the SEM Whiteboard. Slides and instructor notes come from the module; the book accompanies the course.
  3. Learning path in the appAfter that, the app guides each participant through the topics of the course until four weeks after the final day: read, deepen, refresh. It runs in the browser without an account; the learning status stays on the device and goes to the instructor as a report on the reporting dates.
  4. Final dayFoundation and Practitioner end with a half day: review, practice run, required assignments, introduction to the exam, Certificate of Attendance.
  5. ExamOnce exam readiness is reached, participants work on an exam case and explain their reasoning in a short video appointment; for the Certified Escalation Engineer these are the project work and a board video call. Those who pass receive the diploma of IKAR Solutions OÜ.
